# Your Church's PTO Policy Isn't a Benefit If No One Actually Takes It

Is your church's vacation policy just a poster? Learn how to create a culture where staff actually rest and why unused PTO reveals a deeper leadership problem.

You brag about it during interviews. Four weeks of vacation—it's right there in the handbook, clearly stated in the offer letter. You mention it when recruiting new staff members because it sounds generous, maybe even competitive.

But here's the uncomfortable truth: your worship pastor hasn't taken five consecutive days off in two years.

**That's not a benefit. That's a poster.**

And if that hits a little too close to home, you're not alone. I'm Todd Rhoades, co-founder of Chemistry Staffing, and I've seen this pattern play out in church after church. This isn't about rewriting your PTO policy or creating a more attractive benefits page. This is about confronting a culture that offers rest on paper but punishes people who actually try to take it.

## The Days Are on the Books (But Not on the Calendar)

Let's be honest about what's really happening. You can point to the number: four weeks, maybe more for long-tenured staff. The days exist somewhere—in a spreadsheet, in a dashboard, in a sentence you like to say out loud during staff meetings.

But what doesn't exist is a week that actually happened.

Your associate pastor took two days after Easter and called it a vacation. Your children's director used a Friday for a dentist appointment and a funeral, and you counted those as PTO. They didn't rest. They spent a benefit that—if we're being truthful—they were a little afraid to take.

*On the books is not the same as actually taken.*

> "Then, because so many people were coming and going that they did not even have a chance to eat, he said to them, 'Come with me by yourselves to a quiet place and get some rest.'" — Mark 6:31

## The Culture That Kills the Policy

Here's what happens when someone actually puts a real week on the calendar—five consecutive days, Monday through Friday, not a long weekend with a laptop packed.

The jokes start. Subtle digs that reveal your culture:

- "Must be nice."
- "We'll hold it down while you're out."
- "Wow, a whole week? Someone's living their best life."

You don't even have to say it directly. The room says it for you. And your team learns quickly: staff who take a full week look like they've checked out. Staff who never leave look loyal.

Without even realizing it, you've rewarded the person who never left and subtly punished the person who used what you offered them.

This isn't a culture of rest. It's a culture of endurance—a silent competition to see who can go longest without asking for the vacation benefit you've already given them.

## The Leadership Example That Undermines Everything

Now here's where it gets really uncomfortable. Because the biggest barrier to your staff taking vacation might be sitting in the senior leader's chair.

You take the week. You post the photo from the beach. Then you answer the thread.

"Just checking in."  
"Quick question from the deck."

Your staff sees the timestamp. They learn the rule: **vacation is a location, not a boundary**.

If you can't go dark, they know they can't either. Your out-of-office message becomes a costume. The inbox stays open. And you've just modeled the exact behavior you say you don't want.

### What Scripture Says About Rest

**Exodus 20:8-10** — "Remember the Sabbath day by keeping it holy. Six days you shall labor and do all your work, but the seventh day is a Sabbath to the LORD your God."

**Psalm 127:2** — "In vain you rise early and stay up late, toiling for food to eat—for he grants sleep to those he loves."

**Matthew 11:28-29** — "Come to me, all you who are weary and burdened, and I will give you rest."

## They Come Back More Tired

When your worship pastor finally does take four days, here's what actually happens:

The week before is a scramble to "get ahead"—finishing projects that aren't due yet, recording extra content, preparing bulletins three weeks out. It's exhausting work before they even leave.

During the "vacation," they're still checking email. They have to—that's the culture. They're still on the calendar for Sunday, even if it's the Sunday they return.

When they get back, there are two weeks of catch-up waiting. Messages that piled up. Decisions that got delayed. Problems that "only you can handle."

They come back more tired than when they left. And on that first day back, they think: *"I really need a vacation."*

You called it a vacation. Their body called it a change of scenery with the same job still in their pocket.

A week that still has Sunday in the middle isn't really a week. A week you spend proving you were never really gone isn't rest. If they return exhausted, you didn't give them time off—you gave them a different place to carry the same burden.

## Stop Treating the Handbook Like the Gift

I know your heart. You put four weeks in the handbook because you genuinely want your staff to rest. You think an unused policy still counts as generosity. You think offering the days is the kind part, and whether they take them is their choice.

That's decent thinking. It's also how a benefit becomes nothing more than a poster on the wall.

Kindness that only lives on a page isn't rest. It's a number you get to brag about while nobody actually recovers.

The policy isn't the generosity. **The protected week is.**

## Put a Real Week on the Calendar

Here's what I want you to do this week—and I know it's uncomfortable:

**Pick one person.** Maybe it's you. Maybe it's someone on your team who never takes time off.

**Put five consecutive days on the calendar.** Not a long weekend. Not "I'll be around if you need me." Not a staycation. A real week: Monday through Friday.

**Then protect it like it's sacred.**

- Coverage should be named before they leave
- No "just checking email"
- You don't text them unless the building is literally on fire
- No Sunday in the middle of the week
- No subtle jokes or passive-aggressive comments

Treat the week like you would treat a Sunday—non-negotiable, protected, essential.

And if one protected week breaks your church or puts someone's position in jeopardy? The church was already running on a person, not a plan. That's a structural problem, not a vacation problem.

### Action Steps You Can Take This Week

1. **Audit current PTO usage:** Calculate what percentage of earned PTO your team actually used last year
2. **Create a coverage plan template:** Develop a simple process for preparing to be away
3. **Establish email boundaries:** Agree as a team on expectations during PTO (suggestion: don't respond unless it's a genuine emergency)
4. **Model from the top:** Have senior leaders publicly share upcoming vacation plans to normalize time off
5. **Block out rest periods:** Identify key seasons when staff should especially be encouraged to take time away

## The Bottom Line

Four weeks on the books is not a benefit if nobody takes it. Unused vacation isn't generosity—it's just a poster.

You want your people to rest. I know you do. That's why you're reading this—because you're trying to build a healthier church staff for the long haul, one that can actually achieve your church's mission without burning out in the process.

So this week, do the uncomfortable thing. Pick one person. Put five consecutive days on the calendar. Then protect those days like they matter—because they do.

The policy isn't the gift. The protected, guilt-free, actually-restful week is.
