# When Your Kid Is on Staff: The Power Dynamic Nobody's Talking About

Hiring family members at church creates unseen power dynamics. Learn how to name reporting lines, protect your team, and lead with clarity when your kid is on staff.

Your worship intern is also the senior pastor's son. He sits in the Tuesday meeting. He also lives in your house.

The staff meeting just got a third rail, and nobody named it.

If this sounds familiar, you're in the right place. Because what I'm about to share might sting a little, but I also know you actually want a staff that can tell the truth. And sometimes, the truth starts with naming what everyone else is already whispering about in the hallway.

## This Isn't About Nepotism (Not Exactly)

Let me be clear right up front: this isn't an episode about never hiring family members. I don't believe family on the payroll is automatically a problem. Some of you are doing it well, and I celebrate that.

This is about the power you pretend isn't in the room. This is about the dynamics you hope a clear org chart will solve—but it won't. Not on its own.

You hired your son, or your daughter, or the elder's kid because they can do the job. Maybe they absolutely can. That's not the issue.

The issue is that everyone else in the room now has two jobs: do the work *and* manage the last name.

## The Room Just Got a Third Rail

Here's what actually happens when family members join the staff without clear, named boundaries:

**Staff will not say the intern is coasting when the intern coasts.** You know why they won't? Because the intern is your kid. Or the elder's kid. Or the person who still sits at your table on Sunday night.

You didn't just add a staff member. You added a person that nobody can really evaluate—not in public, not in private, and sometimes not even in their own heads because they're trying to sort out what's fair and what's just awkward.

> "Masters, treat your slaves in the same way. Do not threaten them, since you know that he who is both their Master and yours is in heaven, and there is no favoritism with him." — Ephesians 6:9

And here's the harder truth: the kid is trapped in it too.

## They Can't Fail Where Others Can Fail

Your son or daughter on staff is not allowed to have a normal bad week. A miss becomes a story. A hard conversation becomes a family event that spills over into Sunday dinner.

If you praise them in the meeting, the room hears favoritism—and they file it away. They don't forget it.

If you correct them in the meeting, the room hears a family fight they should not be witnessing.

So what do you do? Often, you do neither. You say "they're growing" and you move on.

That's not protection. That's a cage with a paycheck.

Staff cannot tell the truth. Your kid cannot fail where other staff members are allowed to fail, learn, and grow. Everyone is managing a last name, and it's exhausting.

## The Hallway Does the Real Supervision

Here's where it gets really messy. The org chart says your son reports to the worship pastor. But the hallway? The hallway says he reports to *you*.

Why? Because after the meeting, he rides home with you. Because the elder's kid still hears board conversations at the dinner table. Because a complaint about him feels like a complaint about your house, your family, your leadership.

So people go quiet. They know when to pick their battles, and they're not picking this one. They send the honest text to someone who is *not* you.

**You will be the last person to hear when something's wrong.**

You think the team is fine with it. They're probably not fine with it—they're just polite about it. And polite is not the same as healthy. Polite is how staff stay employed next to your child.

### Discussion Questions for Your Team

- **Team Awareness:** Looking at our current team structure, where do we have relationships (family, close friendships, etc.) that might create perception issues or actual favoritism blind spots we haven't addressed?
- **Deeper Dive:** How do we differentiate between healthy relational closeness on a church staff and relationships that create unhealthy power dynamics?
- **Leadership Challenge:** How do you balance the desire to help family members pursue their calling with the responsibility to lead the entire team fairly?

## Name the Reporting Line Out Loud

I know your heart. You hired them because they love the church. It made sense. You didn't set out to silence your team or create favoritism. You thought a clear title would cancel out the last name.

That's decent. That's reasonable. It's also how a hallway becomes the real boss.

Kindness that leaves the reporting line unnamed is not fairness. It's a third rail you keep stepping over while everyone else learns not to speak.

So here's what needs to happen: **Stop hoping the org chart will do the talking.**

Say it in the room:

- Who evaluates them
- Who they do *not* report to
- What conversations go through their supervisor, not you

Write it down. Tell the team.

If your son reports to the worship pastor, **you do not override the worship pastor in the hallway.** You do not "just mention" a note after dinner. You do not ask the team how your kid is doing like you're asking as dad—you ask like a senior leader who's already named the boundary.

And here's the uncomfortable part: If you cannot keep that line, they should not be on payroll.

That's not cruelty. That's the cost of keeping the room honest.

> "I charge you, in the sight of God and Christ Jesus and the elect angels, to keep these instructions without partiality, and to do nothing out of favoritism." — 1 Timothy 5:21

## Give Them a Boss Who Isn't You

Your team needs a real supervisor for your family member—someone who can fail them without ruining Thanksgiving. Someone who writes the review. Someone who decides the hours. Someone who can actually be the boss.

You need to stay out of that stack.

You do not sit in on their one-on-ones. You trust the person you put over them. And if that person cannot tell you "no" about your kid, you either picked the wrong supervisor, or you picked a job your kid cannot hold while you're still in the building.

**The last name is not the sin. The unnamed power is.**

## Bottom Line

Family on the payroll is not automatically a problem. An unnamed reporting line absolutely is.

If staff cannot tell the truth about your kid—if they can't give honest feedback, raise concerns, or evaluate performance the way they would with anyone else—then you didn't hire staff. You hired a third rail.

### This Week's Challenge

Do something uncomfortable this week:

- **Name the reporting line out loud.** Who evaluates them? Who do they *not* report to?
- **Write it down.** Don't leave it to assumption or good intentions.
- **Tell the team.** This week. In the room. On record.

## Action Steps You Can Take Today

If you've got family members on staff—or you're considering hiring one—here are some practical next steps:

- ☐ **Schedule a leadership conversation** specifically about family dynamics on staff and how you're currently handling them
- ☐ **Review or create a written policy** regarding family members on staff, including reporting structures and evaluation processes
- ☐ **Identify a trusted outside voice** (coach, consultant, or denominational leader) who can give objective feedback about your team dynamics
- ☐ **If family members are currently on staff,** initiate individual conversations with other team members to ask: "How is this working from your perspective?"
- ☐ **Establish a clear feedback loop** where any team member can raise concerns about fairness without fear of retaliation
