# When to Fire a Church Staff Member: Why Delaying Termination Hurts Your Entire Team

Delaying a necessary church staff termination doesn't just affect one person—it demoralizes your entire team. Learn the three signs it's time to act and how to lead with courage.

You've known for months. Maybe even longer.

That one staff member—they're not hitting it, and everyone knows it. You keep thinking maybe they'll turn it around. Maybe God will do something. Maybe you just need to give them one more chance.

Meanwhile, your best people are watching. And they're quietly wondering why excellence doesn't seem to matter anymore around here.

If that scenario sounds painfully familiar, if you're stuck in the middle of knowing you need to make a change but can't quite pull the trigger—this article is for you. Because the termination you're delaying isn't just affecting one person. It's hurting everyone else on your team.

## Your Compassion for One Person Is Punishing Everyone Else

Here's what's happening behind the scenes while you wait for a miracle turnaround:

Every single day you delay is another day your high performers carry extra weight. They're covering gaps in ministry. They're redoing substandard work. They're constantly managing around the problem. And honestly? They're exhausted.

You think you're being kind to the struggling staff member by giving them more time. But you're actually being deeply unfair to everyone else on your team—because chances are, they all know the decision needs to be made. They're looking to you to make it.

And here's the harder truth: they're not just tired. They're starting to resent you for not making the decision you need to make.

## The Unintended Message You're Sending

While you tolerate underperformance from one person that everyone's watching, you're teaching a lesson you never intended to teach:

- You're saying it doesn't really matter if you do great work around here
- You're communicating that loyalty to a warm body matters more than mission
- You're showing that standards are flexible when enforcement gets uncomfortable

Your rock stars—those people who are on fire for your church's mission—start thinking, "Why am I killing myself here if mediocrity is acceptable?"

It creates a culture where trying hard starts to feel foolish. And mediocrity, believe it or not, becomes the ceiling.

## Grace Versus Enabling: Understanding the Difference

Now, I know your heart. You're not trying to build a mediocre culture. You're trying to be gracious. You're trying to honor people. That's good—that's the heart of a shepherd.

But there's a critical difference between grace and enabling.

Real compassion is about telling the truth. It doesn't leave someone in a role where they're failing and everybody knows it. That's not kindness—that's actually cruelty, just disguised as patience.

Because every day you avoid that conversation, the situation gets worse for everybody—including the person who needs to go.

I remember hearing Andy Stanley talk about having to let someone go from his team. He told them he was going to "free their future." That phrase stuck with me because it reframes a painful decision as an act of compassion.

The person you're avoiding terminating? They know they're struggling most of the time. They feel the tension. They see the looks. You're not protecting them—you're actually prolonging their pain. And simultaneously, you're teaching your best people that you don't have the courage to step up and lead.

### Scripture Reflection

**Proverbs 27:17** - "As iron sharpens iron, so one person sharpens another."

Healthy teams challenge each other toward excellence. When we accept consistent underperformance, we remove the sharpening dynamic God designed for teams to experience together.

## Three Clear Signs It's Time to Act

So how do you know when it's actually time to make the move? Let me suggest three unmistakable signs:

### 1. You've Had the Conversation More Than Once and Nothing Has Changed

If you've been clear about expectations, offered support and resources, provided coaching, and there's still no meaningful movement—that's your answer.

Hope is not a strategy. If multiple conversations haven't produced change, another conversation won't either.

### 2. Other Staff Members Are Asking (Directly or Indirectly) Why This Person Is Still Here

When your team starts quietly questioning your judgment, you've already waited too long. This is a critical indicator that the problem has become obvious to everyone except possibly you.

Your credibility as a leader is directly connected to your willingness to address what everyone else can see clearly.

### 3. You're Spending More Time Managing Their Deficiencies Than Celebrating Their Contributions

If the balance has tipped—if you're in constant damage control mode rather than development mode—it's over.

You can't coach someone into a completely different gifting or a completely different character. At some point, fit matters more than potential.

## The Gut-Check Question You Need to Ask

Here's the question that cuts through all the rationalization:

If this person came to you today and resigned, would you feel relief?

Be brutally honest with yourself.

If your first thought is "Oh, thank God," you already know what needs to happen. You're not hoping they'll improve. You're hoping they'll leave on their own so you don't have to make the hard call.

That's not leadership. That's avoidance. And your team is paying the price for your discomfort.

## What This Does to Your Best People

Your high performers don't need you to be perfect. But they do need you to be courageous.

They need to know that when something's broken, you're going to fix it. They need to see that their effort matters, that standards exist, and that you will protect the mission above personal comfort.

If you don't demonstrate this kind of leadership, they will start looking for the door. And you'll end up losing the wrong people—watching your best team members leave while you keep the person who shouldn't be there anymore.

Think about the tragic irony: You delay a hard decision to avoid hurting one person, and in the process, you lose three great people who got tired of carrying the extra load.

### Questions for Reflection

- Is there a difficult personnel conversation I've been avoiding? What's really holding me back—legitimate patience or fear of conflict?
- Do my high performers feel seen, celebrated, and supported? How do I know?
- What would it look like to create a culture where accountability and compassion coexist?

## The Bottom Line

Delaying a necessary termination is not compassion. It's cowardice.

And your best people are watching. Your team is waiting for you to lead. Don't make them wait any longer.

I know this is tough stuff. This message stings a little. But I also know that you care deeply about your team—that's why you're reading this article instead of just ignoring the problem.

The most loving thing you can do is make the hard decision. For your underperforming staff member, you'll be freeing their future—releasing them to find a role where they can actually thrive. For your high performers, you'll be demonstrating that their excellence matters and that you have the courage to lead well.

And for your church's mission? You'll be protecting what matters most.
