# Is Your Staff Burned Out—Or Just in the Wrong Role? How to Tell the Difference

Church staff burnout might not be a rest problem—it could be a role fit problem. Learn how to distinguish between recovery needs and resolution needs for lasting change.

Your worship pastor finally took a real vacation. They came back rested, recharged, and ready to dive back in. At least, that's what you thought.

Three weeks later, they're right back in the exhaustion spiral.

So you encourage them: "Take a Sabbath day. Set some boundaries. Protect your mornings." And they do. All of it. And it helps—for about a minute. But the exhaustion just keeps coming back, like a tide that never stops rising.

Here's the question most of us aren't asking: **What if the problem isn't that they need better recovery? What if the problem is they're recovering from the wrong job?**

## The Research That Changes Everything

I was reading through some recent Barna research on what actually relieves pastoral burnout, and one finding stopped me in my tracks.

The study asked pastors and church staff what helps with burnout and what doesn't. Boundaries help. Spiritual practices help. Sabbath rhythms help. All true.

But here's what stood out: **The single biggest factor in reducing burnout wasn't a recovery rhythm—it was calling clarity.**

People who were confident they were in the right role—doing exactly what God made them to do—experienced significantly less burnout. Even when the work was hard. Even when the hours were long. Even when the ministry was demanding.

And that's where most of us as church leaders completely miss it.

## We're Treating the Wrong Problem

Here's the mistake we make over and over: We treat burnout like it's always just a rest problem.

Someone on our team is exhausted, so we throw recovery solutions at them:

- "You need to take a day off."
- "You need to delegate more."
- "Stop checking your email at night."
- "Set better boundaries."

And listen—those things absolutely matter. I'm not dismissing the importance of healthy rhythms and sustainable practices.

But here's the truth: **If somebody's in the wrong seat, recovery just delays the inevitable.**

They rest up. They come back refreshed. And before long, they hit the wall again. Because rest doesn't fix a mismatch. You can put a band-aid on a broken bone, but it's not going to heal correctly.

## The Question We're Not Asking

Instead of just asking, "Are they working too hard?" we need to pull back the layers and ask a deeper question:

**"Is this person actually wired for this role?"**

Not "Are they capable?" Not "Are they committed?" But "Are they working in alignment with how God designed them?"

Because here's what I've learned after years of working with church staffing: You can Sabbath your way through a difficult season. But you can't Sabbath your way through a fundamental misalignment. Not for very long.

If someone's gifting doesn't match their job description, no amount of rest will make that role life-giving. They'll keep coming back to the same wall, the same exhaustion, the same sense of dread.

> "We have different gifts, according to the grace given to each of us. If your gift is prophesying, then prophesy in accordance with your faith; if it is serving, then serve; if it is teaching, then teach..." - Romans 12:6-8
>

## The Pressure We Feel as Leaders

Here's where it gets tricky for those of us in leadership positions.

We see someone struggling. Someone exhausted. Someone overwhelmed. And we feel responsible to fix it.

So we do all the things we think should help. We give them time off. We try to lighten their load. We encourage them to pace themselves. All good things. All loving gestures.

But sometimes—and this is hard to hear—**the kindest thing you can do is name the mismatch.**

To have the courage to say: "I wonder if this role is draining you because it's not actually your sweet spot."

That's not failure. That's not giving up on someone. That's clarity.

And your team member? They're probably desperate to have this conversation but don't know how to start it without feeling like they're letting you down.

**Clarity is one of the most loving gifts you can give a burned-out staff member.**

## How to Tell the Difference: Recovery vs. Resolution

So how do you actually distinguish between someone who needs better recovery rhythms and someone who needs a different role entirely? Here are two gut-check questions:

### Question #1: When you rest, do you feel renewed—or do you just dread coming back?

If rest renews them, they're probably in the right role. They just need better rhythms, healthier boundaries, more sustainable practices.

But if rest only delays the dread—if that Sunday night feeling starts creeping in on Saturday afternoon, if the vacation countdown begins the moment they return—that's not a pace problem. **That's a fit problem.**

### Question #2: What percentage of your role energizes you versus drains you?

Every job has parts that drain us. That's normal. But if 80% of someone's role drains them and only 20% energizes them, you've got your answer.

You might have a great person. A faithful person. A talented person. They're just in the wrong seat.

### Questions for Your Next One-on-One

- When you rest, do you feel renewed or do you dread coming back?
- What parts of your role consistently energize you?
- What parts consistently drain you?
- If you could redesign your role, what would you spend more time doing? Less time doing?
- Do you feel like this role is where God has called you right now?

## The Most Spiritual Thing You Might Do This Year

Here's what I want you to hear today: **Sometimes the most spiritual thing you can do is release someone from a role they were never meant to carry.**

Not because they failed. Not because they're weak. Not because they're not committed enough.

But because God wired them for something else, and trying to force-fit someone into the wrong calling isn't faithfulness—it's exhausting. For them and for you.

Now, hopefully your church has a different role where they could thrive. Maybe they're an amazing administrator stuck in a pastoral care role. Maybe they're a gifted creative forced into management. Maybe a shift is possible within your organization.

But sometimes, you have a person who simply doesn't fit anymore. They're not in a place where God has called them. They're not in a position where they can use their strengths. They're managing exhaustion instead of thriving in their sweet spot.

And calling that out—with grace, with honesty, with a plan—is actually an act of love and leadership.

> "Moses' father-in-law replied, 'What you are doing is not good. You and these people who come to you will only wear yourselves out. The work is too heavy for you; you cannot handle it alone.'" - Exodus 18:17-18
> 
> *Sometimes burnout isn't a spiritual problem—it's a structural one that requires honest assessment and change.*

## The Bottom Line

Rest helps you recover. And recovery is important—don't hear me minimizing that.

But **realignment helps you thrive.**

If someone on your team keeps hitting the wall no matter how much they rest, it might be time to ask a bigger question. Not "How can we help them recover?" but "Are they in the right role in the first place?"

That conversation might be uncomfortable. It might feel risky. But it might also be the most loving, liberating thing you do for them this year.

### Take Action This Week

**Personal Audit:** Complete an honest "energy inventory"—list which regular responsibilities consistently energize you versus drain you. Look for patterns that might indicate misalignment rather than just needing rest.

**Create Safe Space:** Schedule a one-on-one conversation with each direct report specifically to discuss role fit and fulfillment (not performance), with explicit permission to be honest without fear.

**Review Gift Assessments:** When was the last time you looked at personality profiles or gift assessments for your team? Do current roles still align with what you discovered?

## What About You?

Maybe you're reading this and realizing you're the one who's been resting without recovering. You've taken the time off, set the boundaries, implemented all the right practices—but you still feel that knot in your stomach on Sunday nights.

If that's you, it might be time to ask yourself that bigger question: "Am I in the right role?"

That's not failure. That's not weakness. That's stewardship of the gifts and calling God has given you.

Because at the end of the day, we don't just want surviving staff—we want thriving staff. And sometimes thriving means having the courage to make a change.
